Juggling Joy and Deadlines
Welcome to the most wonderful time of the year—The December holiday season! As the air fills with holiday cheer, project managers are faced with the delicate task of balancing project demands and allowing teams to fully embrace the holiday season. In this blog, we’ll explore key strategies such as early capacity planning, managing work according to the Capacity Plan and PTO Calendar, utilizing a contingency plan, and incorporating flexibility into our project deadlines and work schedules. By integrating these key metics, we can successfully navigate our projects during this joyful time.
Early Capacity Planning:
Early capacity planning is the cornerstone of successful project management, espeically during the bustling holiday season. By proactively assessing the team’s bandwidth and workload, we gain invaluable insights into potential resource constraints. This foresight enables the strategic allocation of tasks, ensuring that project demands align seamlessly with available capacities. The beauty of early capacity planning lies in it’s ability to prevent last-minute bottlenecks, allowing teams to navigate their workloads efficiently. With a clear understanding of team availability, we can make informed decisions, set realistic deadlines, and foster a work environment that prioritizes both productivity and a healthy work-life balance! Managing Work According to the Capacity Plan and PTO Calendar:
Project managers can begin by identifying company holidays and noting days when the organization will be closed, creating a foundation for your capacity plan. Compile information on planned Paid Time Off (PTO) for each team member, encompassing vacation days and other leaves.
“When I first started this, I had some resistance, but as I walked my team through the process, the teams began to see the value of planning their PTO. We agreed as a team that any PTO submitted past a certain date (the team makes that decision) may or may not approved. This was the encouragment they needed to submit their PTO plans early. After the first PTO planning session, my team wanted to do this each quarter to manage the workload and ensure they were able to take vacation!”- Cristy Gies, 417 Project Manager Owner and Senior Strategic Project Manager
This proactive approach to early capacity planning forms a solid strategy for successfully managing project demands during the festive season.
Managing the work according to the Capacity Plan/PTO Calendar is crucial for successful project execution during the holiday season. Initiate this process early, ensuring that capacity plans are in place before planning session or PI Planning workshops. This allows stakeholders to comprehend the team’s bandwidth. When estimating work during the festive period, refrain from taking on additional tasks that exceed the team’s calculated capacity. If the workload surpasses the capacity, prioritize tasks based on return on investment or other data-driven measures. Additionally, plan for a seamless transition back to full project management by allocating time for the team to catch up on missed work. Consider planning fewer hours of new work and allocating time for catch-up, administrative tasks or meetings to ensure a smooth post-holiday reintegration. For example, rather than allocating 30 hrs solely on new tasks, a thoughtful approach during the festive season might involve planning for 20 hrs of new work, reserving 10 hrs for catching up on pending tasks, and dedicating an additional 10 hrs to administrative duties or collaborative meetings. This strategic distribution ensures a more flexible and adaptable work plan, fostering productivity while accommodating the potential challenges and catch-up needs that may arise during the holiday season.
The Importance of Contingency Planning:
While you navigate project demands during the December holiday season, having a contingency plan is paramount to ensure resilience and flexibility. Creating a contingency plan involves identifying and assessing risks, developing mitigation strategies, and formulating specific actions if risks occur. Communication and regular updates ensure its relevance, enhancing project resilience. Integrating a contingency plan within the broader framework allows for adaptability in the face of unforeseen challenges. Anticipating potential disruptions and uncertainties, we can strategically allocate resources and adjust timelines as needed. Whether it’s unexpected PTO or sudden shifts in project priorities, a well-crafted contingency plan acts as a safety net, providing the team with the agility to respond effectively while staying aligned with the capacity plan and PTO calendar. This proactive approach not only mitigates risks but also fosters a culture of preparedness, enhancing the team's ability to navigate the complexities of the holiday season.
Flexibility in Project Deadlines and Work Schedules:
During the holiday season, it’s essential for us to build flexibility into project deadlines and work schedules. No matter how meticulously plan, unforeseen circumstances may arise. Incorporate some buffer time into the timelines and set realistic expectations for deliverables. Planning extra time allows for unexpected challenges and promotes a more manageable workload. Providing flexibility for resources is equally important. Allow your team members to work remotely, enabling them to enjoy the holiday season with their families while maintaining productivity. Permit adjustments to work schedules, acknowledging that personal commitments may require a shift in traditional working hours. Cristy Gies emphasizes,
“I enjoy work, but I also enjoy spending time with my family like everyone else, especially with having two sons away at school. I will often get up early to respond to emails and focus on high-priority deliverables. By the time my family is up, I can then shut off my computer and enjoy the rest of the day!”
This approach not only supports a healthy work-life balance but also ensures that projects move forward smoothly during the festive season.
